Pick by the problem, not the title. If your problem is how the business runs, like pricing, who does what, or which customers to chase, a general consultant who added AI can be the better hire. If it's a process you want software to take over, hire an AI business consultant who builds. The title on the card settles nothing, because anyone can use either one.

**TL;DR**

- There's no license or governing body for AI consultants, so the title proves nothing.
- Business problem: a general consultant who added AI. Process problem: an AI specialist.
- Either way, ask them to walk you through the last thing they built.

## Why are so many consultants suddenly AI consultants?

Because the market is paying for it. Upwork's 2026 Future Workforce Index found that "freelancers performing AI work earn 34% more per hour than those not incorporating AI" ([Upwork](https://www.upwork.com/research/research-future-workforce-index-2026)). Demand is growing on the buyer side too. A Business.com survey of workers at U.S. companies with fewer than 250 employees found that "57% of U.S. small businesses are investing in AI technology, up from 36% in 2023" ([Business.com](https://www.business.com/articles/ai-usage-smb-workplace-study/)).

So it makes sense that marketing agencies, fractional COOs, and business coaches would add AI to their menus. Some of them are very good at it. Some took a course last quarter. And nothing stops either group from using the same title. As one guide to becoming an AI consultant puts it, "Anyone can wake up tomorrow and put 'AI Consultant' on their LinkedIn headline. There is no bar exam, no chartered body, no regulator checking your work" ([Lilach Bullock](https://www.lilachbullock.com/how-to-become-an-ai-consultant/)).

That's not a reason to avoid either kind of consultant. It's a reason to judge them on the work instead of the label.

## When is a consultant who added AI the right hire?

When the thing that's broken isn't a task. A general business consultant who has added AI can bring years of seeing how businesses like yours make money and where they leak it. That's worth more than AI skills when your real questions are:

- Are we charging enough, and for the right things?
- Who should own which part of the work as we grow?
- Which customers are worth keeping?
- Should we hire, or fix the process first?

A good one will use AI to speed up their own analysis and may point out a few tasks worth automating along the way. The question to ask is who builds those automations. A consultant who says "we'd bring in a builder for that part" is being straight with you. One who says they'll build it themselves should be able to show you something they've built.

## When do you need an AI specialist?

When you already know the problem is a process: quotes that take two days to turn around, intake forms someone retypes into the CRM, follow-ups that slip. Then you need someone who connects systems, handles messy inputs, and sets up the checks that keep AI from doing something you'd have to apologize for.

Those checks matter to owners. In a Bluevine survey of 942 small-business owners, "78% of SMB owners don't fully trust AI to handle low-level tasks without oversight, despite those being the tasks that would save them the most time" ([KVIA/Stacker](https://kvia.com/stacker-small-business/2026/07/16/3-4-of-small-businesses-dont-trust-ai-for-basic-tasks/)). An AI specialist's job is to decide where a person approves the output and where the system can run on its own, then build it that way.

If you're not sure yet whether you need [a strategy consultant or someone who builds](https://ai-marketinglabs.com/lab-experiments/do-you-need-an-ai-strategy-consultant-or-someone-who-builds), answer that first. It narrows the field fast.

## How do you tell them apart in one conversation?

Four questions sort candidates quickly:

1. **"Walk me through the last thing you built, step by step."** A builder can tell you what went in, what came out, and what broke the first week. Someone who hasn't built it may describe the business result and go vague on the mechanics.
2. **"What does it cost that client each month to run?"** A builder should know the software and usage costs. Someone who hasn't built one will have to guess.
3. **"What did you tell a client not to automate?"** Someone who has done this work should have a story here. A blank look is a flag.
4. **"Explain an AI agent to me like I run a roofing company."** Plain language is a skill. If you can't follow the answer, you won't follow the project either.

That last question is easier to judge if you know the terms yourself. AI Marketing Labs' free [AI Confusion Survival Guide](https://ai-marketinglabs.com/the-ai-confusion-survival-guide) gives business owners plain definitions of the words that come up in these calls, like automation, copilots, agents, and RAG, so you can tell a clear answer from a smooth one.

Once you've narrowed it to one or two people, [vet them the way you'd vet any AI consultant company](https://ai-marketinglabs.com/lab-experiments/how-to-vet-an-ai-consultant-company-before-you-sign): call a reference who uses their work every day, and read the contract for who owns it.

## How do the two compare side by side?

| | AI specialist | Consultant who added AI |
| --- | --- | --- |
| Strongest at | Building and connecting systems | Diagnosing how the business runs |
| Best for | A known process you want automated | Pricing, roles, growth decisions |
| Main risk | Automating the wrong thing well | Recommending AI they can't build |
| Ask them | "Who uses it every day, and can I talk to them?" | "Who builds, and have you worked together before?" |
| You should end with | A running system you own | Clear decisions, and a builder if one is needed |

## Do AI certifications tell you anything?

A little. A certificate shows someone finished coursework. It doesn't show they've built something a business still uses, and with no regulator, there's no standard for what a certificate has to require.

Treat a certification the way you'd treat a contractor's trade school diploma: nice to have, not a substitute for seeing the work. The things that do tell you something are a live example, a reference who uses the system daily, and a straight answer about what happens after launch. Whoever you hire, know [what AI consultant services should leave you with](https://ai-marketinglabs.com/lab-experiments/what-ai-consultant-services-should-leave-you-with) before the engagement starts.

## Frequently asked questions

Should my AI consultant know my industry?

It helps, but it matters less than knowing your process. A builder who has automated quoting for a manufacturer can learn a contractor's quoting. A consultant who knows your industry but has never built anything can't learn that as fast.

Can a general consultant and an AI specialist work together?

Yes, and it can work well: the generalist decides what matters and the specialist builds it. Ask each one who leads, who you call when something breaks, and how they split the fee.

What's a warning sign with a consultant who recently added AI?

Every example they give is hypothetical or borrowed from a big company's press release. Ask for one thing they've set up for a client and what happened after.

Do I need a consultant at all?

Not always. If you know the process and have someone on your team with time to learn, you can start alone. Bring in help when the project keeps slipping behind your day job.
