An AI consulting agency project should take as long as its scope, and you should see that scope, with dates, in writing before it starts. A single workflow built on tools you already use is a short project. Work that connects several systems, cleans up data, and trains a whole team takes months. If an agency can't tell you what you'll have at each stage and when, the length isn't the real problem. The missing plan is.

**TL;DR**

- Ask for a date on each milestone, not one end date.
- The delays you control: access, data, and decisions.
- Discovery should have a fixed length and a fixed output.

## How long do AI projects take, according to the research?

The published numbers measure different things, so read them side by side rather than as one answer.

- **Pilot to full rollout.** MIT's Project NANDA research found that [mid-market organizations move faster from pilot to full implementation, at about 90 days, than large enterprises, at nine months or longer](https://virtualizationreview.com/articles/2025/08/19/mit-report-finds-most-ai-business-investments-fail-reveals-genai-divide.aspx).
- **Prototype to production.** A 2024 Gartner survey found that, on average, [only 48% of AI projects make it into production, and it takes 8 months](https://www.gartner.com/en/newsroom/press-releases/2024-05-07-gartner-survey-finds-generative-ai-is-now-the-most-frequently-deployed-ai-solution-in-organizations) to get from prototype to production.
- **Development projects.** Clutch, drawing on verified client reviews, puts the [typical AI development project at 10 months](https://clutch.co/developers/artificial-intelligence/pricing). Those can be custom builds, far larger than one workflow.

A small business with one process to fix should sit at the short end of all three. Fewer people to train, fewer systems to connect, and one person who can say yes.

## What stretches an AI project past its estimate?

Several of the usual causes sit on the client's side, which is good news, because you control them.

- **Waiting on access.** The build can't start until someone with admin rights grants logins to the inbox, CRM, or drive. This alone can hold up the start.
- **Data surprises.** The customer list turns out to live in three places. Cleaning it wasn't in the plan.
- **Decisions nobody in the room can make.** The person who approves pricing rules is traveling. Everything waits.
- **"While you're in there."** One more report, one more integration. Each is small. Together they can double the scope.
- **Testing on real work.** Real examples break things sample data didn't. This is the step to protect, not cut.
- **Team time.** Training needs people in the room, and busy seasons get in the way.

## How long should discovery take?

A fixed number of sessions with a fixed output: one named problem, how it works today, and a scope for the build with a price. Open-ended discovery billed by the hour, with "we'll know more after phase one" as the plan, is an easy way for a small project to turn into a long one.

If you've done some of the thinking yourself, discovery gets shorter. Walking in with [the task, real examples, and an hour count](https://ai-marketinglabs.com/lab-experiments/what-to-bring-to-your-first-ai-strategy-consulting-session) can cut it to a session or two.

## What should a project plan show you?

| Milestone | What you should be able to see |
| --- | --- |
| Scope signed | The problem, the deliverables, the price, and a date for each milestone below |
| First version on real work | The workflow handling your actual emails, quotes, or forms while you watch |
| Team trained | The person who runs it doing it without the agency on the call |
| Handoff | Accounts in your name and a maintenance document |
| First-month check | The before and after number, and fixes for anything that broke |

Tie payments to the second and fourth rows, not to calendar dates. What each stage involves day to day is laid out in [what AI implementation looks like from first call to handoff](https://ai-marketinglabs.com/lab-experiments/what-ai-implementation-looks-like-from-first-call-to-handoff).

## How can you shorten the project from your side?

- Set up the logins and admin access before kickoff.
- Name one person who can make decisions and answer within a day.
- Gather the real examples before the first session.
- Block the team's training time on the calendar now.
- Write "while you're in there" ideas on a list for phase two instead of adding them.

## What should you ask about the timeline before you sign?

- What's the date for the first version running on our real work?
- What do you need from us, by when, for that date to hold?
- If we're late getting you access or examples, what happens to the schedule?
- How do you handle a request that wasn't in the scope?
- What's included after handoff, and for how long?

The answers to the second and third tell you whether the agency has run projects like yours. Someone who has will know exactly what slows these down and will say it before you ask.

## When is a longer project the right call?

When the work really does touch several systems, involves sensitive customer data, or needs people across the company to change how they work. Rushing those is one way to end up among the projects that never reach production. Long is fine. Long without dated milestones is the warning sign.

At AI Marketing Labs, consulting can focus on a single project or decision with no ongoing commitment, and you agree on scope and fee before any work starts. ## Frequently asked questions

Is a 90-day AI project realistic for a small business?

MIT's 90-day figure was for mid-market companies moving from pilot to full rollout. A small business fixing one workflow has fewer of the things that slow those projects down, so ask the agency for dates against its own scope.

What if the agency misses its dates?

Ask what caused it before anything else. If it's on your side, fix the blocker. If it's on theirs, payments tied to milestones keep the incentive in the right place.

Does a longer AI project mean a better result?

No. Length follows scope, not quality. A long project with no dated milestones is harder to judge than a short one with a working version you can watch on real work.

Can the project run while my team keeps working?

Yes. Much of the build happens without your team. Plan for their time at the start, when they show how the work is done, and near the end, for testing and training.
