Set up AI email automation in two steps: a cheap sorting step that reads every email and tags it, then a more capable AI model that only sees the emails that actually need a reply. A lot of your inbox is newsletters, receipts, and notifications. You shouldn't pay a top-tier model to read those.

**TL;DR**

- Sort first with a small, cheap model or plain rules.
- Send only the emails that need a reply to the expensive model.
- Have a person approve drafts before anything goes to a customer.

## Why does AI email automation get expensive?

Because the obvious setup sends every email to the most capable model you have. That model reads the newsletter, the shipping notice, and the calendar reminder with the same care it gives a customer's complaint, and you pay for all of it.

The volume adds up. Microsoft's Work Trend Index found the average worker receives 117 emails a day, and most get skimmed in under a minute ([Microsoft](https://www.microsoft.com/en-us/worklab/work-trend-index/breaking-down-infinite-workday)). If most get skimmed that fast, most don't need a thoughtful reply.

The price gap between models is real, too. On Anthropic's published rates, Claude Haiku 4.5 costs $1 per million input tokens and $5 per million output tokens, while Claude Opus 5.5 costs $4 and $20 ([Anthropic](https://platform.claude.com/docs/en/about-claude/pricing)). That's four times the price for work a smaller model can handle.

## What does a cheap sorting step look like?

The sorting step answers a few fixed questions about each email and nothing else:

- **Category:** customer, vendor, lead, invoice, internal, newsletter, spam.
- **Needs a reply:** yes or no.
- **Urgency:** a score from 1 to 5.

It doesn't write anything. It just labels. That's a job a small model can do quickly and cheaply.

Rick Kranz, CEO of AI Marketing Labs, ran his own last 100 emails through a decision-only model set up this way. His result: "So it took about 50 seconds and it cost a total of 4, 4/10 of a cent." That's one inbox and one test, not a benchmark, but it shows how cheap the sorting step can be.

You can skip AI entirely for part of the sort. Plain inbox rules can catch newsletters, receipts, and automated notifications by sender before any model sees them.

## How do you set it up?

1. **Write your categories.** Keep the list short. Seven categories are easier to get right than twenty.
2. **Filter the obvious with rules.** Known senders, no-reply addresses, and newsletters go to their folders without touching AI.
3. **Run the rest through the sorting model.** It returns the category, needs-reply, and urgency for each email.
4. **Route by the labels.** Invoices go to accounting. Leads go to the CRM. Urgent customer emails get flagged for a person right away.
5. **Send only needs-reply emails to the capable model.** That's where the drafting happens, with your context: past replies, pricing, policies.
6. **Keep a person on outgoing replies.** Drafts wait for approval. Once the drafts rarely need edits on a type of email, you can decide whether that type can go out on its own.

Give it a couple of weeks before you judge it. The first days surface the odd emails your categories didn't plan for, and each fix makes the sort more accurate.

This is one example of a bigger pattern: AI reads the messy input and labels it, and ordinary rules take it from there. It's [why AI workflow automation finally works on messy inputs](https://ai-marketinglabs.com/lab-experiments/ai-workflow-automation-finally-works-on-messy-inputs).

## What should you watch after it's running?

- **Misfiled emails.** Check the "no reply needed" pile once a day for the first couple of weeks. A missed customer email costs more than any model.
- **Drafts that need heavy edits.** They can point to missing context, like an old price list or a policy the model hasn't seen.
- **Cost per month.** Your AI provider's dashboard shows usage. If it climbs, look at what's getting past the sorting step.

AI Marketing Labs builds inbox sorting and reply drafting like this as part of [Custom AI Automations](https://ai-marketinglabs.com/ai-automation-services), on your own email and AI accounts, so the usage bill is yours to see.

## Frequently asked questions

 Can ChatGPT organize my emails?

It can label and summarize emails you paste in, but organizing an inbox automatically takes a connection between your email account and the AI, plus rules for what happens to each label.

Will AI send emails without my approval?

Only if you set it up that way. Start with drafts that a person approves, and loosen that one email type at a time.

What if the sorting step mislabels an urgent email?

That's why the "no reply needed" pile gets checked daily at first. You can also add a rule that anything from your best customers skips the sort and goes straight to a person.

Is it safe to let AI read my inbox?

Check the AI provider's terms on data use and retention, and use a business account rather than a personal one. Keep sensitive senders, like your bank, filtered out by rules.
