![How to Use AI for SOPs Your Team Will Follow](https://ai-marketinglabs.com/hubfs/How%20to%20Use%20AI%20for%20SOPs%20Your%20Team%20Will%20Follow.jpg)

Use AI for SOPs by recording someone who does the task well while they do it, then having AI turn the recording into numbered steps with the reasons behind them. The person who does the job checks the draft, fixes what's wrong, and signs off. SOPs built from real work match how the job is actually done, which gives people a reason to follow them.

**TL;DR**

- Record the job being done; don't write the SOP from memory.
- The person who does the work checks and owns the final version.
- Make updating fast, or people will work around the SOP instead.

## Why don't people follow SOPs?

A procedure that doesn't match the job gives people a reason to ignore it. If it was written from memory by someone who hasn't done the task in years, or never did it, it misses the steps that matter and includes ones nobody does. People notice on the first read and go back to asking the person next to them.

Time pressure makes it worse. In a study of workers in high-risk process industries, [most of those interviewed reported deviating from procedures](https://acelab.tamu.edu/wp-content/uploads/sites/23/2020/09/1-s2.0-S0950423020305519-main.pdf), and saving time was the most common reason. Several workers also said changes to procedures took too long or were never completed. If the official way is slower than the real way, and fixing the official way takes months, people stop using it.

## Which SOPs should you write first?

Start where a mistake is expensive or where one person holds all the know-how. Good first picks: the jobs new hires get wrong most often, anything tied to safety or customer promises, and the tasks only one person on the team knows how to do. Skip jobs that are rare and low-stakes; a short note is enough for those.

Pick three, record them this month, and get them signed off before you start on the next three. A handful of SOPs people actually use beats a binder nobody opens.

## How do you use AI to write an SOP?

1. **Pick the right person.** Whoever does the job best right now, not whoever has the most seniority.
2. **Record them doing it.** A screen recording for computer work, a phone video for anything physical, or a voice memo while they talk through each step as they go. Ask them to say why, not just what.
3. **Have AI draft the SOP** from the transcript: purpose, when it applies, what you need before starting, numbered steps, the checks along the way, and what to do when something goes wrong.
4. **Pull out the judgment calls.** Ask AI to list every place in the recording where the person made a decision ("if the part is scratched, I..."). Those are the steps a new hire is most likely to get wrong.
5. **Have the person check it.** They fix errors, add what the recording missed, and cut what doesn't belong.
6. **Test it on someone new.** Have a person who hasn't done the job follow it while the expert watches. Every question they ask is a gap.

The recording catches what memory misses. When people describe a job from memory, it's easy to skip the steps they do on autopilot, and those can be the steps that matter.

## Should an SOP be a document or a checklist?

Make both: a short reference document for training and an even shorter checklist for doing the job. The checklist is what people use on the floor or in the field.

One well-known result shows what a short checklist used at the point of work can do. In a study across eight hospitals, introducing a surgical safety checklist was followed by [the rate of death falling from 1.5% to 0.8%](https://pubmed.ncbi.nlm.nih.gov/19144931/), and inpatient complications falling from 11.0% to 7.0%. Your procedures aren't surgery, but the idea carries over: a short list at the moment of action catches the steps people skip when they're busy.

AI is good at this conversion. Give it the full SOP and ask for a checklist of no more than ten lines covering only the steps people skip or get wrong. Then have the person who does the job cut it down further.

## How do you keep SOPs current?

Make changing one faster than working around it. If a tech finds a better way, the path from "this is better" to "this is the SOP" should take days, not a committee meeting.

- **Give each SOP an owner,** usually the person who does the job most, with a "last checked" date at the top.
- **Let anyone flag a problem** in one step: a comment, a voice note, a quick message.
- **Re-record when the job changes.** AI redrafts from the new recording quickly; the owner checks it.
- **Review on a schedule,** more often for anything tied to safety, quality, or customer promises.

Turnover makes this urgent rather than nice to have. The Bureau of Labor Statistics put [median tenure at 3.5 years in the private sector](https://www.bls.gov/opub/ted/2025/median-tenure-with-current-employer-was-3-5-years-in-private-sector-in-january-2024.htm) in January 2024. The person who knows the job best today may not be there in a few years. Record them while they are.

## Where should SOPs live?

Where people can find the right one in the moment they need it. A folder of documents works until there are fifty of them. After that, people need to ask a question ("how do we handle a warranty return on an out-of-state order?") and get the right steps back, with a link to the SOP so they can check it's current.

That's the same problem as any internal knowledge, and it fails the same way: [an internal knowledge base goes stale](https://ai-marketinglabs.com/lab-experiments/why-your-internal-knowledge-base-goes-stale) when upkeep is a separate job nobody owns. For the bigger picture, see [how to build an AI knowledge base for your business](https://ai-marketinglabs.com/lab-experiments/how-to-build-an-ai-knowledge-base-for-your-business).

AI Marketing Labs' RAG System is one way to make that work: it builds your documents, SOPs included, into a private system your team can ask in plain English, with every answer linked to where it came from, and it says so when the answer isn't in your data rather than making something up.

## What should AI never do with an SOP?

Publish one nobody who does the job has checked. Invent steps the recording didn't show. Fill gaps in safety or compliance procedures with plausible-sounding guesses. AI drafts SOPs quickly and confidently, which is useful for the first draft and dangerous for the final one. The person who does the work signs off, every time.

## Frequently asked questions

Can AI write an SOP from scratch?

It can write a plausible one, which is the problem. Start from a recording of someone doing the job so the steps match reality.

How long should an SOP be?

As short as the job allows. Keep a fuller version for training and a checklist of ten lines or fewer for doing the work.

What's the best format for recording a task?

Whatever captures it easily: a screen recording for computer work, a phone video for physical work, and the person explaining why as they go.

Who should sign off on an SOP?

The person who does the job most, plus a manager for anything involving safety, quality, or customer promises. Their names and the sign-off date go at the top.

 Make SOPs easy to find

Ask your SOPs *a question*

The RAG System builds your documents, SOPs included, into a private system your team can ask in plain English, with every answer linked to its source.
