Hire an AI implementation consultant when you still need someone to choose the approach, build the first version with you, and hand it over so your team can run it. Hire an AI developer when the approach is settled and you need build capacity that keeps going, on staff or on contract. Plenty of small businesses need the first and never the second. Some need the consultant first and a developer later.

**TL;DR**

- Undecided approach and one project: a consultant.
- A settled approach and steady build work ahead: a developer.
- If nobody on your side can judge a developer's work, start with a consultant.

## What's the real difference between the two?

Judgment versus capacity. An AI implementation consultant is paid to decide what to build, how, and whether it's worth it, then to build it with you and leave you able to run it. A developer is paid to build what's been decided, well and quickly. Good developers have plenty of judgment, but on most projects you're hiring them to execute a plan, not to question whether the plan fits the business.

| | AI implementation consultant | AI developer |
| --- | --- | --- |
| Best when | The approach isn't decided yet | The approach is decided and written down |
| Typical length | One scoped project or decision | Ongoing, or a defined build |
| What you're buying | A decision, a working first version, and your team able to run it | Build hours |
| Who maintains it after | Your team, with what they learned | Usually the developer, or whoever replaces them |
| Risk if it's the wrong hire | You pay for advice when you needed hands | You get a well-built answer to the wrong question |

## When does hiring an AI developer make sense?

When you already know what you need built, and there's enough of it to keep someone busy. You've proven a workflow works, you want it rebuilt properly, and you have a list of three more like it. Or you're building a product, not fixing an internal process, and the build itself is the business.

The cost is real either way. The Bureau of Labor Statistics puts the [median annual wage for software developers at $135,980 in May 2025](https://www.bls.gov/ooh/computer-and-information-technology/software-developers.htm?pg=2), before benefits. On a freelance marketplace, Upwork's own pricing page says [AI engineers on Upwork cost $35 to $60 an hour](https://www.upwork.com/hire/artificial-intelligence-engineers/cost/), and that experienced ones charge more. Those are different purchases from a scoped consulting engagement, so don't line them up as if they were the same thing.

## When is an AI implementation consultant the better hire?

- You can describe the problem but not the solution.
- You started building with AI tools yourself and got stuck partway.
- Nobody on your team could tell a good build from a bad one.
- It's one project, and you want your own people running it afterward.
- You're not yet sure AI is the right fix at all.

That third point matters more than it looks. If you hire a developer and can't judge the work, you won't know until something breaks whether you got a sturdy build or a fragile one.

## What if you hire a developer before the approach is settled?

You pay build rates for exploring. A developer handed a vague brief will make reasonable choices, but they'll be their choices, made without the context of how your business runs. Expect rework once real examples hit it. The same thing happens in reverse: a consultant hired for a well-defined build with years of steady work ahead will cost more than the job needs.

Our recommendation for a small business with no technical staff is consultant first. Settle the approach, get one version working, and learn what maintaining it involves. Then decide whether there's enough ongoing work to hire a developer at all.

## What does each one cost you in time, not just money?

More than the invoice suggests, in both cases. A consultant needs your time up front: showing how the work runs today, pulling real examples, and making decisions quickly as they come up. Then the time drops off, because the point is that your team runs it afterward. A developer needs less of your time at the start if the brief is clear, and steady time after that: reviewing work, answering questions, and managing priorities. If nobody on your side can do that managing, the developer ends up making business decisions by default.

So count the hours on your side too. A small business owner who can give a consultant two focused weeks may get further than one who hires a developer and can't spare an hour a week to steer them.

## What should you ask either one before you hire?

- What would you build first, and why that over the alternatives?
- Show me something you've built that's still running for someone else.
- Whose accounts will it live in, and who will have the passwords?
- What happens when it breaks after you're gone?
- How will we know in 30 days whether it's working?

A consultant should answer the first question with your business in mind. A developer may reasonably answer, "Whatever you've decided." Either way, the answers to the last three tell you whether you'll own what gets built. There are more questions in [how to vet an AI consultant company before you sign](https://ai-marketinglabs.com/lab-experiments/how-to-vet-an-ai-consultant-company-before-you-sign).

## Can you start with one and move to the other?

Yes, and that's often the cheaper path. A consultant gets the first version running and documented. If more work like it follows, the consultant's notes become the brief a developer works from, which makes the developer faster and the hire easier to judge. If more work doesn't follow, you've avoided hiring someone you didn't need. ## Where does consulting with Rick fit?

On the consultant side. AI Marketing Labs' implementation consulting means Rick Kranz builds alongside you over Zoom and helps your team learn to use what you create, and your team runs it afterward. ## Frequently asked questions

Is an AI implementation consultant the same as an AI developer?

Not quite. Some consultants write code and some developers give good advice, but you're buying different things: a consultant for deciding and building the first version with you, a developer for steady build work on a plan that already exists.

Should a small business hire an AI developer full time?

Only when there's a steady stream of build work and someone who can manage it. For one or two projects a year, a scoped engagement or a contract developer usually fits better than a full-time hire.

Can a no-code tool replace hiring either one?

For simple, single-step tasks, often yes. Once a task needs several systems, messy data, or exceptions handled, expect to need help from one or the other.

 Approach not settled yet?
