AI consulting firms come in four types: strategy firms, dev shops, automation agencies and implementation builders. The quickest way to tell them apart is what you're left with when they finish: a plan, code to maintain, a monthly fee, or a working system you own. If you have one named problem and want it fixed, you usually want the type that leaves a running system on your own tools. A big strategy firm makes more sense when the question is still where to start across a large organization.

**TL;DR**

- Sort firms by what they leave behind, not by name or price.
- Match the type to your problem before you compare firms.
- If you can't name the problem yet, don't hire anyone yet.

## What kinds of AI consulting firms are there?

Here's what each type delivers and what you'll have in hand the week after they leave.

| Type | What they deliver | Built for | What you're left with |
| --- | --- | --- | --- |
| Strategy firm | Roadmaps, assessments, change programs | Large companies and their boards | A plan someone still has to build |
| AI dev shop | Custom software, models and apps | Companies building a product or custom platform | Code someone has to maintain |
| Automation agency | Workflows on its own accounts or a partner platform | Businesses that want it done for them | A monthly fee to keep it running |
| Implementation builder | One working system on your tools, then a handoff | Owners with a named bottleneck | A system you own and can run |

None of these types is bad. Disappointing projects often start with the wrong type hired for the job.

## When does a big strategy firm make sense?

When the question spans the whole company, like a board asking where AI fits across a dozen business units. That rarely describes a smaller business. If quotes keep getting rebuilt from scratch, [you probably need someone who builds, not a roadmap](https://ai-marketinglabs.com/lab-experiments/do-you-need-an-ai-strategy-consultant-or-someone-who-builds).

Strategy engagements are also priced for much larger companies. A review of large-firm contracts on the public record found single engagements that ["run from $1.78 million for eight weeks of BCG strategy work to $3 million for a six-month Bain diagnostic."](https://consultingdemand.com/blog/management-consulting-fees/) Those are caps on individual contracts, not a market rate, and someone still has to build the plan afterward. For what smaller engagements cost, see [what AI consulting companies charge and what changes the price](https://ai-marketinglabs.com/lab-experiments/what-ai-consulting-companies-charge-and-what-changes-the-price).

## When should you hire an AI dev shop?

When you're building software: a customer-facing app, or a product you plan to sell. The catch is upkeep. Custom code needs someone to fix it when a connected tool changes, so ask before you sign who will maintain it, and what that costs each year.

## What's the catch with AI automation agencies on a retainer?

Automation agencies build workflows quickly. The question is whose accounts it all runs on. Some build inside their own logins, or on a platform that pays them a referral fee. Stop paying the monthly fee and the workflows and prompts may not come with you.

If you've paid a marketing retainer that cost a lot and delivered little, you know the pattern. Ask whose logins it runs on, whether the platform pays them, and what you get back if you cancel.

## What does an implementation builder do differently?

An implementation builder starts from one bottleneck and builds a system for it on your own tools: your CRM, your inbox, your shared drive. A good one tells you up front when AI can't do the job well, then [hands the system off with documentation and training](https://ai-marketinglabs.com/lab-experiments/what-ai-consultant-services-should-leave-you-with), so you can run it without them.

That's the type AI Marketing Labs is. We build on your accounts, and you own what's built.

The trade-off: builders tend to be small. Ask who covers if yours is out, and whether someone else could pick up the work from the handoff documents. The same question comes up in [whether to hire a firm or one consultant](https://ai-marketinglabs.com/lab-experiments/should-a-small-business-hire-an-ai-consulting-firm-or-one-consultant).

## How can you tell which type a firm really is?

Websites blur the lines, so look for these signals instead.

- **Case studies.** A strategy firm shows frameworks. A builder shows a named task and the kind of business it served.
- **The proposal.** A deck of phases and workshops points to strategy. A line item for a monthly platform or "management" fee points to an agency.
- **Ownership language.** Look for "your accounts" and "handoff" in writing. If they're missing, ask.

Be careful with "top AI consulting firms" lists, too. Check who published one before you trust it. If the publisher ranks itself, treat the list as an ad.

## When shouldn't you hire an AI consulting firm yet?

Sometimes [the right answer is "not yet."](https://ai-marketinglabs.com/lab-experiments/when-a-good-ai-strategy-consultant-tells-you-to-skip-ai) Wait if any of these are true.

- **No named problem.** "We should do something with AI" isn't a project.
- **Rules that live in one person's head.** If your best estimator can't write down how they price a job, nobody can automate it. Write those rules down first.
- **No one to run it afterward.** Pick the person who will own the system before you pick a firm, even if that person is you.
- **You could build it yourself.** A hands-on owner with some time may get there with templates or a workshop.

The first point is the costly one. RAND's study of why AI projects go wrong noted that ["by some estimates, more than 80 percent of AI projects fail,"](https://www.rand.org/pubs/research_reports/RRA2680-1.html) and found the most common root cause was misunderstanding or miscommunicating what problem the AI was supposed to solve. Get the problem and the owner clear before you start.

## How do you choose the right type of firm?

1. **Name the bottleneck.** Pick one process that costs you jobs, hours or sleep, and describe it in a sentence.
2. **Write down the rules.** List how the work gets done today, including the exceptions.
3. **Decide who runs it after handoff.** Name the person who will own the system day to day.
4. **Match the problem to a type.** Company-wide strategy calls for a strategy firm, a software product for a dev shop, and one process you want to own for an implementation builder.
5. **Vet the shortlist.** See a live system a client still runs, call that client, and read the contract for data ownership and an exit plan. Here's [how to vet an AI consultant company before you sign](https://ai-marketinglabs.com/lab-experiments/how-to-vet-an-ai-consultant-company-before-you-sign).

## Frequently asked questions

How much do AI consulting firms cost?

It varies widely by type, so compare proposals on what you own at the end rather than the headline fee. Ask for a fixed price tied to one working system. A lower price that comes with a monthly fee can cost more over a few years.

Are the Big Four or other large firms a good fit for a smaller business?

Usually not for a single, named problem. Their engagements are built for large organizations. A business with one bottleneck usually gets more from a firm that builds one system and hands it off.

Do I own what an AI consulting firm builds for me?

Only if the contract says so. Look for language that hands over the workflows, prompts, logins and documentation. If the system runs on the firm's accounts, you're renting it.

Should I build it myself instead of hiring a firm?

If you or someone you work with has the time and likes building, try it first with templates or a hands-on workshop. If nobody has the hours, a half-finished project costs more than it looks.
