A good AI consultant for small business spends the first month on one problem, not ten. Week one is spent learning how the work runs today. Week two picks the task worth fixing and measures it. Week three gets a first version working on your real examples. Week four is about handing it over and deciding what comes next. If the month ends with a slide deck and nothing running on your work, something went wrong.

## Why spend a whole month on one problem?

Because one finished thing beats five half-started ones, and half-started is where a lot of small businesses already are. In the Federal Reserve's 2026 survey of small employer firms, [46% said their business or employees currently use AI](https://www.fedsmallbusiness.org/2026-report-on-employer-firms), and about half of those users were still experimenting rather than working it into how the business runs. A first month with a consultant should move one task out of the experimenting column.

A month is a reasonable shape for one task on tools you already use, not a rule. A simple fix can land in two weeks. Work that connects several systems takes longer, and you should hear that before you start, not in week three.

## What happens in week one?

Mostly questions. The consultant should want to see the work, not hear about it: a screen share of someone doing the task, the emails or forms that start it, the spreadsheet where it ends up. Expect questions that feel off topic, like who answers when the usual person is out, or what happens when a request comes in half finished. Those answers decide what can be automated and what still needs a person.

By the end of the week you should both be able to describe two or three candidate tasks in a sentence each. If the consultant is already recommending a specific tool on day two, they're starting from the answer.

## How does the consultant pick the task in week two?

By weighing how often the task happens, how long it takes, how messy its inputs are, and how expensive a mistake would be. The best first task is frequent, follows rules someone can explain, starts from information that lives in one place, and is cheap to catch when the AI gets it wrong. Week two should also produce a before number. Hours a week on the task, days from request to finished, how often it goes out wrong. A rough count is fine. Without one, nobody can tell you in month two whether it worked.

## What should be working by week three?

A first version, running on your real examples, while you watch. Not a demo on sample data. The consultant feeds it last month's actual requests and you compare its output with what your team sent. Expect it to get some wrong. Those misses are the most useful part of the week, because they show where the rules weren't written down or the data disagrees with itself.

This is where scope gets honest. If the fix needs a connection to software nobody has admin access to, or the data turns out to live in three places, you should hear it now, with what it would add to time and cost.

## What should you have at the end of the month?

- The task running in your own accounts, with the person who does it able to run it without the consultant on the call.
- A short written note: what it does, what to check, and what to do when it breaks.
- The before number next to the first after number, even if it's only two weeks of data.
- A ranked list of what to tackle next, or a plain statement that nothing else is worth doing yet.

## What do you need to do during the month?

Not a lot of hours, but a few things only you can do, and the build waits on them:

- Get logins and admin access sorted before week one, so the build doesn't wait on a password reset.
- Pull the real examples: emails, quotes, forms, with names removed if you need to.
- Name one person who can say yes within a day when a decision comes up.
- Protect an hour or two of the time of whoever does the task, in week one and week four.

## What are the signs the first month is going wrong?

- Week two ends without a chosen task, or with three of them in progress at once.
- The consultant hasn't seen the task done by the person who does it.
- Everything shown so far runs on sample data, not yours.
- The plan keeps growing but the date for a working version doesn't move.
- Nobody on your side could run the thing if the consultant disappeared tomorrow.

One of these is a conversation. Three of them is a reason to pause the engagement and ask what you're paying for.

## Is a month with a consultant worth it for a small business?

When one task is eating real hours every week and you've tried to fix it yourself, it's worth a serious look. When you can't yet name a task that costs you time, a single session to find one is a cheaper start.
