![What an AI Sales Agent Should Do With Your Leads](https://ai-marketinglabs.com/hubfs/What%20an%20AI%20Sales%20Agent%20Should%20Do%20With%20Your%20Leads.jpg)

An AI sales agent should do three things with your leads: research each new one the moment it arrives, draft a first reply for a person to send, and make sure no follow-up slips. It should not set prices, make promises a buyer will hold you to, or carry on the conversation once a real prospect is engaged. Start with the follow-up you forget most often, because that's where leads quietly go cold.

**TL;DR**

- Speed and memory are the agent's job; judgment and promises stay with people.
- In one test, almost no B2B companies replied to new leads within five minutes.
- Run the agent in draft mode until its replies need almost no editing.

## What should an AI sales agent do with a new lead?

Everything that happens between the form submission and the first human reply:

1. **Enrich it.** Who the person is, what the company does, its size, and anything recent worth knowing.
2. **Score it against your fit rules.** Right industry, right size, a real need, not a student or a competitor.
3. **Route it.** Good fits to the right person now; poor fits to a polite, useful reply; spam to the bin.
4. **Draft the first reply** using what it found, for a person to read and send.
5. **Set the follow-up dates** and remind whoever owns the lead when one comes due.

None of that needs the agent to talk to the buyer. It needs the agent to make sure a well-prepared person does, quickly.

## Why does speed matter so much?

Because fast is rare. Workato tested 114 B2B demo requests and found that [more than 99% of companies aren't responding within 5 minutes](https://workato.com/the-connector/lead-response-time-study). The average personalized email reply took 11 hours and 54 minutes, and nearly one in five companies didn't respond by email at all.

That's one vendor's test of B2B demo requests, not a law for every business. But if a buyer asked three suppliers the same question and one answered properly within the hour, you know which conversation they're having first. An agent that has the research done and the reply drafted before you've seen the lead makes that hour realistic for a small team.

## What should stay with a person?

- **Pricing and discounts.** Every number a buyer sees should come from someone who can stand behind it.
- **Promises.** Delivery dates, scope, guarantees, anything a buyer will quote back to you later.
- **The real conversation.** Once a prospect is engaged and asking real questions, a person takes over.
- **Judgment calls.** Whether a deal is worth chasing, whether a difficult buyer is worth the trouble.

Buyers are doing more research on their own, often with AI, and then want a person to check it. Gartner found that [69% of B2B buyers prefer to validate AI-generated insights with sales reps](https://www.gartner.com/en/newsroom/press-releases/2026-05-20-gartner-survey-finds-sixty-nine-percent-of-b-two-b-buyers-turn-to-sales-reps-to-validate-ai-generated-insights). An agent answering for you at that moment defeats the purpose.

## How should an agent handle follow-ups?

This is where it earns its keep. A deal can die in the silence after a good meeting, when the follow-up was due Tuesday and it's now three weeks later.

A follow-up agent watches every open deal and every promised next step. When one comes due, it drafts the nudge using what was actually discussed, and puts it in front of the deal owner to send or edit. When a deal has gone quiet for longer than your normal cycle, it flags it. The person still sends. The agent just makes forgetting difficult.

Before you build anything, it helps to see where your pipeline actually leaks. AI Marketing Labs' free Sales Pulse skill reads your pipeline through Databox and your CRM and tells you, in plain language, what's working, which deals are stalling, and what needs attention now. Run it first and you'll know which follow-up to automate.

## What should the agent do with poor-fit leads?

Answer them well and quickly, then step back. A poor fit today can be a referral or a customer later, and a useful reply costs the agent nothing. Point them to a resource that actually helps, explain plainly why you may not be the right fit, and don't add them to a sales sequence.

Write your fit rules down so the agent applies them the same way every time, and review a sample of its "poor fit" calls each week. Agents that sort leads can be confidently wrong, and a good customer filed as a poor fit is an expensive mistake.

## What can go wrong with an AI sales agent?

- **Wrong research.** An enrichment step that confuses two companies with similar names, then drafts a reply full of the wrong details.
- **Tone.** Replies that sound eager and generic when your buyers expect a straight answer.
- **Silent failures.** The agent stops running after a password change and nobody notices for a week. Have it report what it did each day.

## Is it worth building an agent, or just buying one?

Agents are already common in sales. Salesforce's 2026 State of Sales found [54% of sales teams use agents](https://www.salesforce.com/en-us/wp-content/uploads/sites/4/documents/reports/sales/salesforce-state-of-sales-report-2026.pdf) today. Usage isn't the same as results, though, and your CRM may already include agent features. Try what it already offers on one job before paying for anything new.

Build when the job depends on how you specifically qualify and follow up, or when it needs to pull from places your CRM can't see. Whichever way you go, test it the way you'd test a new hire, on last month's real leads, before it touches this month's. And keep its instructions in a document you own, so they survive a change of tools. This sits inside the broader picture of [where AI for sales helps a small team and where it adds noise](https://ai-marketinglabs.com/lab-experiments/where-ai-for-sales-helps-a-small-team-and-where-it-adds-noise).

## How do you start?

1. List your last 30 leads and note how long each waited for a first reply and whether every follow-up happened.
2. Pick the bigger gap: slow first replies, or missed follow-ups.
3. Set the agent to draft only. Every message goes to a person first.
4. Track edits. When drafts need little or no change for a few weeks, consider letting the lowest-risk messages, like meeting confirmations, send on their own.

## Frequently asked questions

Can an AI sales agent talk to prospects on its own?

It can be set up to, but we'd keep it in draft mode until its replies need almost no editing, and keep people on pricing, promises, and real conversations.

How fast should you reply to a new lead?

As fast as you can do it well. An agent that has the research and a draft reply ready lets a small team answer within the hour instead of the next day.

Does an AI sales agent need a CRM?

It works best with one, because follow-ups need somewhere to live. A clean list of open deals with dates is the minimum.

What's the difference between an AI sales agent and a chatbot on my site?

A site chatbot talks to visitors. A sales agent works behind the scenes on leads: researching, routing, drafting replies, and tracking follow-ups for your team.
